You're spending money on marketing. But you have no idea if it's working.

You see some new patients come in, some foot traffic in your door, but you can't connect the dots between what you spent and what you got back. Sound familiar?

This is the most common problem I see with local business owners. And it's fixable.

Start With One Number: Cost Per New Customer

Forget everything else for now. The only number that matters is this: How much did you spend to get one new customer?

Here's how to find it:

  1. Pick one marketing channel (Google ads, Facebook, local directory listing, whatever)
  2. Add up what you spent in one month
  3. Count how many NEW customers came from that channel in that same month
  4. Divide spend by customers. That's your cost per customer.

Example: You spent $1,200 on Google ads this month. Six new patients booked because they found you on Google. Your cost per new customer is $200.

Now ask yourself: Do you make more than $200 profit from an average new customer? If yes, that channel works. If no, it doesn't.

That's it. That's the core of tracking.

How to Know Which Customer Came From Where

This is where most people get stuck. How do you actually know why someone called or booked?

You have to ask them.

When they call or walk in, use a simple script:

"Hi, thanks for reaching out. Quick question — how did you hear about us? Google search? Facebook? A referral from someone? A directory listing?"

Write it down every single time. Seriously. Use a cheap notebook or a Google Sheet.

Do this for 30 days and you'll have real data.

For online bookings, add a required field to your booking form: "How did you hear about us?" with dropdown options. It takes two seconds for the customer and gives you perfect data.

The Tools You Actually Need (And Don't)

You don't need fancy software yet. If you're starting from zero, use:

  • Google Sheet to track customers and sources (free, takes 5 minutes to set up)
  • Google Analytics if you have a website (free, shows you website traffic sources)
  • Phone call tracking numbers if you run ads (services like CallRail or Localio cost $50-100/month and show you which ad someone clicked before calling)

Phone tracking is the first "paid tool" that actually pays for itself. If you're serious about ads, get it.

But start with the notebook method. It works.

Track These Numbers Every Month

Once you have one month of data, keep going. Every month, record:

  1. Total spent on each marketing channel
  2. New customers from each channel
  3. Cost per customer (divide 1 by 2)
  4. Revenue from those customers (if you know their visit value)

Spend 15 minutes on the first of every month updating a simple spreadsheet. That's it.

After three months, you'll see patterns. After six months, you'll know exactly which channels work.

Red Flags That Something Isn't Working

Stop spending on a channel if:

  • Cost per customer is too high. If you make $300 profit per customer but it costs $500 to get them, shut it down.
  • No one can tell you where they came from. If people book appointments and you have no idea which marketing brought them in, you're flying blind.
  • You've been doing it for two months with zero new customers. Some channels take time, but not that much.

The One Thing That Changes Everything

Most local business owners don't track because they assume it's complicated.

It's not. It's actually boring.

But boring works. Three months from now, you'll know exactly where your best customers come from. You'll spend more on what works, kill what doesn't, and stop throwing money away.

Start today. Not tomorrow. Ask your next customer how they found you, write it down, and do it again tomorrow. That's all.
